What Actually Happens Between Signing and Go-Live

Every prospective client asks us some version of the same question: “Okay, we’re sold on the platform, but what happens after we sign?”
It’s the right question. A CRE finance platform is only as good as the implementation behind it, and I’ve sat through enough vendor conversations in this industry to know that “implementation” can mean anything from a slick, structured process to a black box that swallows six months and spits out a support ticket. So I wanted to pull back the curtain on how we actually do this at RealINSIGHT, because I think the answer is a real differentiator, not just a line item in an RFP.
The Five Phases
Our implementation methodology is standardized and repeatable, even though every client’s portfolio, data, and integration landscape looks different. Here’s how it breaks down.
Initial Configuration (1-2 weeks). We provision your dedicated environment, set up user access, establish security groups and permissions, and configure authentication (SSO, password policies, the works). This gets you into the platform fast and gives you a secure foundation to build on.
Data Onboarding and Systems Integration (2-3 months). This is the heaviest lift, and we’re upfront about that. We migrate historical portfolio data, validate field mappings with your team, automate data feeds from servicers and internal systems, and build any custom integrations you need. Data quality and automation live or die here, so we don’t rush it.
Asset Management and Reporting Configuration (roughly 3 months, running in parallel). We validate deal structures, configure your Chart of Accounts, set up financial statement and rent roll ingestion, build calculated metrics like DSCR, NOI, and occupancy, and configure workflows, covenants, alerts, and draw or disbursement tracking. At the same time, we’re building out your dashboards, reports, models, and workbench configurations, so reporting isn’t an afterthought bolted on at the end.
Training, UAT, and Go-Live. Power-user and end-user training, formal user acceptance testing, production cutover, and then a hyper care period where our team stays close to make sure the transition actually sticks.
For a standard, actively resourced implementation, that’s four to six months from signature to production go-live. Larger, more complex enterprise deployments with bigger portfolios, more business units, or heavier integration requirements can extend beyond that, and that’s fine. We’d rather set an honest timeline than a fast one we can’t hit.
Why Phased Go-Live Beats the Big Bang
One thing we’ve learned from doing this over and over: clients who go live on a core segment first, an initial portfolio slice or a priority set of functionality, get to value faster than clients who wait for one giant cutover. It sounds counterintuitive if you’re used to thinking of “go-live” as a single finish line, but a phased approach lets your team start operating in the platform while we keep building out the rest in the background. Less risk, faster adoption, and you’re not waiting months to see what you paid for.
No Contractors. Full Stop.
Every implementation is staffed entirely by RealINSIGHT employees. Not a subcontracted delivery team, not a rotating cast of consultants who disappear after go-live. Your engagement team is a dedicated Project Lead, Implementation Manager, Client Manager, and Data Analyst, backed by our own Data Services, Product, and Development teams as needed.
That matters more than it might sound. It means the people building your integrations and configuring your reporting are the same people who understand the product roadmap, and they’re not going anywhere when the SOW ends. You’re not the last stop on a contractor’s project list. You’re a client of the company that built the platform, full stop.
What We Need From You
Implementation is a two-way street, and the clients who move fastest are the ones who show up with three things: an empowered decision-maker who can make the call when tradeoffs come up, someone who knows your source systems and data inside and out, and business users who will actually test and sign off. When one of those is missing or stretched thin, timelines slip, and it’s rarely on us. We’ve gotten good at spotting that early and working with your team to adjust sequencing or phase the rollout so momentum doesn’t stall.
The Bottom Line
Implementation isn’t a hurdle between you and the platform, it’s where the platform gets molded to how you actually work. We’ve built a process that’s structured enough to be predictable and flexible enough to bend around your reality.
